BRM Featured Question:

What might BRM involvement in the project life-cycle look like? What are the, if any, BRM activities during a project's initiation, planning, execution, monitoring & controlling, or closing?
This is January's featured question and originally appeared on the "Ask an Expert" section on our members-only wiki. This space was specially created as a forum for members to post their questions or concerns and have our most senior BRMs give their expert answers and opinions. If you are a member, you can check out the "Ask an Expert" section (log-in required).

There were a number of BRMs who answered the question above. One of them was BRMI's Advisory Committee Chair, Sheila Smith. Here is her answer:

"So often. I have seen when BRMs have gotten too involved in projects and other times when they are not engaged enough. Striking the right balance is challenging! Here are my perspectives from having worked in implementing the BRM role in a number of companies.

  1. Prior to project initiation -- The BRM is engaged significantly in surfacing opportunities, developing the business case with the business partner, ensuring the vendor selection and solution assessment takes into account business needs and engages the business, and seeing where a project might fit into the overall investment portfolio.
  2. Launch of a project -- BRMs have an important role in helping to identify those who will serve on the Steering Committee, ensuring that the business sponsors and other key stakeholders are well informed about how the project will proceed, helping to analyze the change impact, business risks and issues of the project, and advising on the project plan and timeline.
  3. Requirements, Design and Development -- The role of the BRM converts to more of an advisory role at this juncture to help ensure the business needs are being met through the requirements and design and in the testing scenarios that get used.
  4. Monitoring and Controlling -- The BRM should be kept aware of any major project issues so that he/she can assist in communications with the business (to avoid surprises) and in resolving issues or removing obstacles to progress on the project. They should not manage nor monitor the project at a detailed level, that is the job of the project manager. They should not manage the development and delivery, that is the job of the solution delivery group.
  5. Deployment -- The BRM comes back into the picture to help ensure that there is a "road-map to value" developed with business partners and to advise on business readiness activities that must be completed to avoid 'value leakage'.

The best approach is to work through the role of the BRM with the other provider leaders to ensure clarity of those roles at each stage in a project life cycle."

Measuring BRM Performance

By Aaron Barnes

Measuring BRM Performance
Measuring BRM (Business Relationship Manager) performance is an important aspect of a successful BRM role implementation. There is no one-size-fits-all recipe for a BRM performance measurement framework, just as business value definition varies from business partner to business partner and from service provider to service provider. In the spring of 2013, my colleagues and I published "Business Relationship Management: Standards, Best Practices, and Practical Implementations." In the article, which was published in the March-April 2013 issue of the SupportWorld magazine, we discussed the BRM role and corresponding performance evaluation criteria and compared them with the latest ISO/IEC 20000 standard requirements and ITIL best practices. We also outlined some challenges BRM implementations often encounter and suggested ways to overcome them. Click here to download PDF copy of the entire article.

In this blog post, I would like to discuss some of the BRM performance tools and metrics I found effective when leading BRM teams.

BRM 360-Degree Performance Review

There are several ways to measure BRM success. Most BRM performance measures are indirect and can be evaluated in the overall health and profitability of the organization. The sample list I offer below is by no means complete. For best results, I recommend using a combination of them all.

Surveys

A BRM can be directly measured through routine (quarterly or bi-yearly) surveys. These surveys will ask 10-15 questions around the performance of the BRM and how he or she understands and adds value to the line of business. An inherent limitation of a survey is that it is very subjective with the responses often being only as good as the survey respondent felt that day. With that said, it is best to do these surveys face-to-face through a conversation with the business partner evaluating the performance of the BRM. Once the surveys are completed for all business partners, the results are consolidated into a summary. As a leader of the BRM organization, discuss the summary as a way of mentoring the BRM, touching on where he or she is doing well and areas for improvement. The survey results can then also be discussed with the BRM and the business partner to help take the relationship up in the maturity level. (Read more)
