Are you going to punt?  Yes, I know football season is still over three weeks away, but I've known leaders who have punted when times got tough, or things weren't delivered according to their timelines. 

When I was first starting out in finance, several of us had been working hard to pull the budget together.  If you have ever been responsible for consolidating the data and testing the assumptions, you know this process isn't much fun.  You work lots of hours, and you are the last line of defense in submitting an error free plan.

After
weeks of long hours, we were nearly finished.  We were crunching numbers and putting together schedules for the budget review meeting the next morning.  At 7:00 p.m., the CFO knocks on my boss's door.  I am sitting in cubicle land, and I hear him tell my boss "I punt."  The final package is 45 minutes away, but he doesn't care to wait any longer.  It's left to my boss to present the next morning.

Sure, there are things we could have done better, but if you heard those words from your team leader, how would you have felt? Next time things get tough, are you going to block hard for this person, or are you going to let someone rough the kicker?

Take a few minutes and read about team productivity and positivity.  Understanding the right mix will keep you from having to punt.  Heck, you might just break into the open and score a touchdown!

Positivity and Productivity
Have you ever had a team or employee that achieves monster results, but in turn leaves bodies in their / his / her paths?  They can accomplish whatever you ask them, but there is a price to be paid.  On the other side of it, there is the team that has the best chemistry imaginable, but yet they can't find their way out of the starting blocks.  These examples make you want to smile, laugh, scream, cry, and even punt.

The basis for the productivity / positivity model comes from the "Blake Mouton Grid."  It simply looks at two behavioral dimensions - concern for people and concern for production.  Look at the chart, and you will understand it quickly.

In my example, the "punter" was in the "Produce or Perish" quadrant.  He was all about getting what he wanted at the sake of leaving his team forever disengaged.  Where we want to be as leaders is the upper right hand corner.  Here are a few tips on how to get there:

1. View the team as a living system with a unique personality - not a machine.
2. Coach the team as a team apart from individual personalities.
3. Create clarity, unity and agility within your team.
4. Understand that plans will fall apart.
5. Talk about doing the right things for the business.
6. Establish the expectation that the team is going to kick butt.
7. Hear all the voices, play together, speak freely, & help them get unstuck.  

Lastly, to be productive your team needs to have clear goals, be able to respond to change, and believe they have the talent to accomplish their objective. For high positivity, you need respect, communication and camaraderie.  Sure, there are other areas that you can add, but if you focus on this short list, you are going to find yourself sitting pretty in that upper right hand quadrant, or as they call it on the football games - taking it to the house for 6! Touchdown!!!

Question of the Month:
This came in last month, and I thought I would share it.  The question was "what are some coaching questions I can ask to help someone accomplish her goals?" Here are three short ones that you can use:
1. In relation to your goals, where are you right now?
2. Where do you want to be?
3. What's keeping you from getting there?

Remember...don't ask "why" questions!
