Have you attended any of those going nowhere meetings lately?  These are meetings in which there is a lot of discussion and dialogue, but result in no definitive direction, resolution or courses of actions.  Many going nowhere meetings are scheduled because there are problems to be solved.  These meetings are frustrating and are a drain on organizational productivity.  However, these meetings can be platforms or stages to demonstrate your skills, capabilities and the value you can contribute to your organization.
 
This edition of From the Field addresses how you can transform going nowhere meetings into going somewhere meetings. 
 
 
Wiping Noses.....Killing Germs

I once attended a meeting that was scheduled to address why the organization to which I belonged was becoming less effective.  We had begun to react to unfavorable situations and incidents rather than anticipating, responding promptly or avoiding them.  The meeting included the head of the organization, a corporate vice president, and his staff of which I was a member.  We talked and we talked about what was happening.  Several staff members had ideas on what to do.  However, we continued to have circular discussions.  We would make comments, but the discussions keep leading back to a repeat of the same comments.  We just could not get out of the loop of endless discussion.  I had learned a problem solving technique from training that I had received while working for a previous employer.  I realized the importance of timing so I waited until the moment of silence came when the meeting participants had grown weary from being in the loop of endless discussion.  I used the technique by starting with a question that caught the attention of the meeting participants, especially the vice president.  The question was:
 
Are we wiping noses or killing germs? 
I went on to use the problem solving technique that included 3 basic steps.
 
  1. Establish the Desired State or Outcome.
  2. Assess the Current State.
  3. Determine the Barriers.
 
Establishing the Desired State or Outcome answers the question, "Where do we want to be?"  Following are questions that you can ask to establish where you want to be.

 
  • How do we want our organization, process or operation to function?
  • What metrics or measures of our effectiveness do we want to achieve?
  • What do we want our customers, stakeholders and others who depend on us to say about us?
  • What do we want to say about ourselves?
  • What rewards, recognitions or benefits do we want to realize?
  • What do we want to avoid?
  
To assess the Current State, relate the questions answered to establish the Desired State to where the organization, process or operation stands today.
 
The Barriers are the things that are keeping the organization, process or operation from being in the Desired State.  To facilitate the determination of Barriers, focus the discussion around categories or factors to organize the discussion.  Consider factors such as:
 
  • Process
    • Is the process designed to deliver effective results?
    • Do we understand the process?
    • When was the last time we reviewed the process?
    • Has the environment or requirements changed since we designed the process?
    • What feedback are we receiving from our customers and stakeholders?
  • Organization
    • Are roles and responsibilities clearly defined?
    • Are we trained to perform our responsibilities?
    • Do we have metrics to determine how well we are doing?
    • Have we addressed the impact of organizational changes on how we perform our responsibilities?
  • Communications
    • Are our communications timely?
    • Do we know who needs to know what?
    • Do we have a common understanding of the means we will use to communicate?
  • Environment
    • Do we know what external factors are impacting our effectiveness?
    • What things can we control?
    • What assistance do we need to address the things we cannot control?
 
The Barriers are the germs.  Once you understand them, you can address the disease (the problems).
 
Mastering the detection of germs and facilitating problem solving is a skill when used at the right time with the right audience and with an effective delivery can position you for promotions and assignments to high visibility assignments to advance your career.
