A Tale of Two Transitions

In our July 2012 issue of the Leadership Guide, we presented some fascinating research on the widespread lack of transition readiness among nonprofits. The good news is that organizations that plan carefully can use transition as a time to invigorate and set a new direction.
This issue of the Leadership Guide presents success stories at two organizations, Penn-Mar Human Services and St. Ambrose Housing Aid Center, two top nonprofits where careful planning for transition has paid off in big ways.

At Penn-Mar, Sustainability and Succession Planning

Penn-Mar Human Services provides support services for people with developmental disabilities. Residential options, vocational training, supported employment, individual support, social services, and transportation are offered at multiple sites in northern Baltimore, Carroll and Harford Counties, Maryland, and York County, Pennsylvania.
Keith Peterson, outgoing CEO of Penn-Mar, had been with the organization since 1994, when he became Chief Operating Officer. In 2000, Peterson became CEO and, in subsequent years, helped triple the budget of the organization to fifteen million dollars. Several years ago, Peterson notes that his age and concern for the future of Penn-Mar triggered thoughts of succession planning. He took his concern to Penn-Mar's board, and frank talks began quickly.

Peterson says the board chose TransitionGuides after a nationwide search. "We were impressed with Tom Adams, and their location and affordability helped us make the decision."
TransitionGuides guided Penn-Mar through succession planning and sustainability planning, with special attention to retaining the positive aspects of Penn-Mar's culture during and after the pending transition. "TransitionGuides unpacked the jobs of our top leaders and developed succession plans. They also assessed the threats that faced us that might affect our capacity to sustain quality." Peterson notes that the board of directors examined its own qualities and future direction during this time.
With the clock ticking towards Peterson's retirement, Penn-Mar needed to search for a successor. The board felt that then-COO Greg Miller, who had been with Penn-Mar for 24 years, was their prime candidate. Peterson notes, "Greg had such strong capacities that the board wanted him as the successor. He has a tremendous amount of institutional knowledge, connections with staff, leadership, funders, consumers, and licensers. His abilities to grow in this position are superb."
To facilitate transition, the board elevated Miller's role to President and Chief Executive Officer, adding TransitionGuides' executive coaching and onboarding procedures. Peterson, meanwhile, would be made a senior policy advisor, assisting in a seamless transfer of key relationships with funders and constituents in preparation for a retirement in 2013.

Greg Miller, the new president, describes the process as smooth and respectful. "The board created an intermediate step, advancing me and allowing me to take on some of the tasks of CEO. This included me taking over our strategic planning process, so the board could get a sense of my vision for the organization."

At St. Ambrose, Succeeding a Legendary Founder

St. Ambrose, Baltimore's oldest nonprofit housing provider, serves 3,000 low- and moderate - income families each year. The organization was founded in 1968, and until recently had been directed by its founder. TransitionGuides began working with St. Ambrose in 2011 to conduct an executive search and prepare the board for change.
When TransitionGuides first contacted Gerard Joab to recruit him as a candidate to succeed the longtime leader, Joab declined. "I have a 'just say no' policy for following founders," he jokes. "It's usually a sticky thing." However, Joab changed his mind after talking to the board and learning that TransitionGuides was helping the organization prepare. "The incoming executive needs the opportunity to change the organization. I saw the work being done by the board and TransitionGuides to move the organization forward, not merely replace a founder. They were positioning the organization for the future."

That preparation convinced Joab, who had previously been with Local Initiatives Support Corporation (LISC) for 17 years, to step into the candidate pool, and he was hired. Joab says the transition has gone well. "TransitionGuides consulted with the board on governance issues. We are bringing new folks onto the board, which energizes the organization. We had terrific people who'd been with us for a long time, but the organization needed adjustments at board and staff levels."
Through his experience at LISC, Joab was familiar with executive transitions and knew what to expect, so extensive coaching was unnecessary. The work that TransitionGuides did with the board was critical, though. "The challenge was that our board had developed a structure that worked comfortably with the founding executive." Board processes, structure, and fundraising approaches needed to be tweaked for the present and future.

Resources to Prepare for Leadership Succession, Development and Transition

The Nonprofit Leadership Transition and Development Guide, by Tom Adams, shows how intentional leadership development and properly managed leadership transition provide nonprofits with the opportunity to strengthen their capacity and mission impact. Chapter 9, "Many Paths to a Leaderful Organization," shares ways individual leaders, organizations, and board leaders can individually and collectively speed up the positive results of paying attention to leader transitions and development.
Individuals: Invest in personal leader development by working with an executive coach or attending training programs. Consider joining a peer group of other leaders for learning support. Volunteer to serve on a board where you can contribute and network with other leaders or become a coach to someone.
Organizations: Ensure that your mission and goals are clear. Have a succession conversation about the need for written emergency backup plans that identify leadership and invest in leadership development for organizational sustainability. Involve staff, managers, and the board in a conversation to clarify leader competencies for organizational success. Embrace transition as you build systems to support good endings and great beginnings for successors.
Board Leaders: Be a supportive champion for building leaders within the organization for internal promotions and broader bench strength. Make leader development a priority. Provide funds and resources to support leader development and to facilitate sessions and convenings for a "safe environment" that's conducive for open and frank conversations about personal and organizational leader development issues. Think of the added benefits of becoming more intentional about succession planning, leader development and leader transitions. Individual and collective efforts can make the world more just, caring and sustainable through the amazing innovation, compassion and commitment of nonprofit organizations.
